Flash sale and Black Friday pricing checklist for Shopify

Plan a high-stakes Shopify sale without surprise margin loss — stacking, floors, budgets, and post-sale price reversion.

Updated October 3, 2026 · Reliova Commerce

Black Friday, flash sales, and clearance events share the same risk profile: many price and discount levers move at once, and mistakes show up as margin loss—not as a single obvious error in admin.

Use this checklist before you go live. It is written for merchants who already use Shopify discounts, sale prices, or apps that schedule price changes.

1. Inventory what will be active during the event

Write down every mechanism that can change what a customer pays:

If you cannot list them in one place, you cannot safely reason about stacking.

Compare-at is merchant-owned. PriceWave sequences change and revert variant Price (list price). If you use compare-at for sale badges, set and clear that in Shopify admin as part of your launch and end checklist—PriceWave does not write or revert compare-at.

2. Simulate effective prices per SKU

For your top revenue SKUs (and your highest-cost SKUs), ask: what is the lowest price a customer could actually pay?

Shopify’s discount combinations settings control whether codes stack with automatic discounts and with each other. Those settings are easy to misconfigure under time pressure.

PriceWave plan gates for this step:

3. Set a floor you can defend

A floor should reflect minimum acceptable margin or MAP, not a round marketing number.

PriceWave enforces a hard floor (% of baseline) before every sequence write. Floors block sequence steps that would write below your minimum list price. They do not stop checkout from going lower if discount codes or automatic discounts still stack—pair floors with Discount Safety (Nova+) on live waves and the Simulator (Supernova) before launch.

4. Cap discount spend if the event can run away

For viral or sitewide events, decide in advance: how much discount spend are you willing to give away before you stop?

Shopify can limit uses per discount code, but that is not the same as capping total discount dollars across a catalog campaign.

Budget caps (Galaxy and above) use one discount-dollar pool per sequence. When the cap is hit, the sequence ends, list prices revert, and you get notified.

That does not automatically turn off every discount. To also shut down codes or automatic discounts at the same time, use discount lifecycle sync with a shared campaign tag (Galaxy and above)—untagged discounts are not deactivated automatically.

5. Plan post-event reversion—and verify it

The most common post-mortem is not “the sale was wrong on day one” but “prices or codes never turned off.”

Before launch, define:

After the event, verify live admin—not only what a scheduling app thinks it wrote.

PriceWave alerts (don’t conflate these):

PriceWave raises stuck-price and write-failed alerts on every plan when a write doesn’t stick in Shopify. Separately, Nova and above include a realtime Watchdog for external list-price edits on active campaigns—it pauses the wave so you can resume, adopt the new base, or cancel.

For tagged codes/automatics ending with the campaign (including budget end), use lifecycle sync (Galaxy+).

6. Protect SKUs that must never be in the wave

Hero products, MAP items, and partner exclusives should not depend on someone remembering a rule in a spreadsheet.

Product Shield keeps a product out of new sequences until you remove the shield. It does not cancel sequences already using that product and does not block Shopify discounts. Shield MAP/hero SKUs before you build the wave.

7. Document who can change pricing during the event

Flash sales fail operationally when five people can edit discounts. Lock roles in Shopify admin for the event window if you can, and keep a single “pricing owner” for go/no-go.

Optional: preview links (Nova and above) let stakeholders review the plan before you activate.

When an app helps: If you run compound price sequences, multiple concurrent campaigns, or you have been burned by stacking or stuck prices before, install PriceWave on Shopify and walk this checklist with plan-accurate tools—Simulator (Supernova), Discount Safety and Watchdog (Nova+), budget + tagged lifecycle (Galaxy+), and Shield on every plan.

PriceWave helps Shopify merchants run campaigns with sequences, simulation, watchdog, product shield, and budget caps—on plans that match how serious your sales are.
